When ambitious initiatives stall, it’s rarely a lack of vision or funding. It’s because governance, incentives, and accountability were never designed for how decisions actually get made.I work with research, innovation, and mission-driven organisations facing complex transformation — where multiple stakeholders, emerging standards, and fragile trust make progress difficult to sustain. My work focuses on building national and cross-organisational capabilities: the governance, infrastructure, and coordination mechanisms that allow ambitious strategies to move from intent to execution — and to endure beyond individual leaders or funding cycles.
What I specialise inDesigning governance and accountability where authority is distributedEnabling multi-stakeholder systems to coordinate without constant interventionTranslating strategy into operational infrastructure that survives scrutiny, politics, and changeI am typically engaged when programmes have momentum but lack traction, when pilots won’t scale, or when existing approaches no longer match the complexity of the system.
Philosophy
Lasting change is designed, not declared.
Infrastructure matters more than intention. The most effective systems create conditions for success without requiring you to be in the room.

Background & Recent Work
PhD in Chemistry (University of Nottingham). Two decades applying innovation methodology across research commercialisation, institutional transformation, and systems-level change. International speaker, governance trustee and NED, and founder of evidence-based programmes that have influenced UK Research and Innovation and Wellcome Trust policy.
I provide director-level leadership for research, innovation, and mission-driven systems operating ioperating in high-stakes, multi-stakeholder systems. I am typically engaged when:
delivery is stalling despite investment
authority is distributed across institutions
governance, trust, and accountability need rebuilding
outcomes depend on coordination across multiple stakeholders
My focus is on translating strategic ambition into durable systems of execution that continue to function beyond individual leadership attention or funding cycles.
How I Work
Strategy to Executable Infrastructure
I translate strategic intent into governance and delivery systems that function in practice — not just on paper.Stakeholder Coordination Under Constraint
I align institutions, funders, and delivery partners where incentives diverge and authority is distributed — enabling progress without reliance on direct authority or formal control.Governance That Enables Pace
I design decision-making structures that protect trust, manage risk, and accelerate delivery rather than slow it.Accountability Without Bureaucracy
I build monitoring frameworks that support judgement, surface what matters, and withstand scrutiny without paralysing action.
What I Deliver
Systems Architecture
Alignment of infrastructure, governance, incentives, and stakeholders to unlock progress at organisational and system level.Delivery Discipline
Leadership of high-stakes programmes requiring prioritisation, trade-offs, and sustained execution under political and financial pressure.Federated Leadership
Proven ability to move complex systems forward without direct authority or formal control.Evidence-Led Decision Making
Measurement of impact beyond activity metrics, toward economic, societal, and system-level outcomes.

Opportunities & Availability
Available for director-level leadership, interim executive appointments, and board/non-executive roles.I take on a limited number of engagements to ensure focus, judgement, and delivery quality
Strategic advisory for complex, multi-stakeholder systems where failure is costly.
I work with governments, funders, and innovation programmes to translate strategic ambition into operational systems that deliver measurable outcomes at national and international scale — particularly where governance, trust, and coordination are the limiting constraints.I have worked across national research systems, multi-agency innovation programmes, and international collaborations where delivery risk and governance failure carry significant consequences.
Who I Work With
Research funders and innovation agencies redesigning allocation systems under scrutiny and fiscal pressure
Universities building knowledge exchange infrastructure across multiple partners and incentive structures
Mission-driven organisations coordinating complex cross-jurisdictional initiatives
Boards and executive teams leading transformation where governance and delivery must align
Typical Challenges I Address
Aligning stakeholders with competing priorities across national or international programmes
Designing governance and accountability systems for multi-agency or sensitive initiatives
Translating pilots and proof-of-concept work into scalable infrastructure
Building trust and coordination mechanisms in federated systems
Where Advisory Support Makes the Difference
Innovation Strategy & System Design
Translating strategy into operational systems that work across stakeholders at scale.Research Commercialisation & Knowledge Exchange
Turning pilots into sustained infrastructure with governance that enables adoption and impact.Systems-Level Governance
Designing decision-making and accountability frameworks for complex federated systems.Equity & Inclusion in Research Systems
Building evidence-based frameworks that remove structural barriers and improve system-level outcomes.
How I Work
I take on a limited number of advisory engagements each year where system-level coordination, governance complexity, or delivery risk requires specialist input.Engagement begins with a diagnostic conversation to clarify objectives, constraints, and fit. If I am not the right advisor for your situation, I will say so directly.
Engagement Models
Strategic Advisory — Ongoing support for boards and executives (retainer or project-based)
Programme Design (Advisory) — Governance, theory of change, and delivery architecture
Governance Development — Board effectiveness, restructuring, and multi-agency coordination
Evidence & Evaluation — Impact frameworks, monitoring systems, and policy translation
Ready to tackle a complex system challenge?
Collaborative delivery for systems-level transformation where no single organisation can succeed alone.
For organisations facing transformation challenges that cannot be resolved within a single team or institution, the Infrastructure Studio delivers specialist, accountable, end-to-end systems redesign.I convene and coordinate expert teams across governance, technical architecture, stakeholder alignment, evidence systems, and policy translation to build operational infrastructure that scales — and endures beyond funding cycles or leadership transitions. The Studio model is reserved for high-risk, high-impact initiatives. I take on a limited number of engagements each year to ensure strategic depth, delivery discipline, and accountability.
When to Use the Studio
The Studio is engaged when traditional delivery models are insufficient and failure carries material consequences. Typical triggers include:
Multi-stakeholder complexity that cannot be resolved internally
Fixed timelines where delay risks organisational or national outcomes
Contested environments requiring independent coordination and trust-building
Governance structures that must be designed alongside delivery
Evidence requirements that must inform live decision-making
This is not outsourcing. The Studio extends your organisation with systems architecture, delivery capability, and accountability structures.
How the Studio Works
My role is Systems Architect and Delivery Lead.
I hold end-to-end accountability for translating strategic intent into executable infrastructure, coordinating specialist expertise into coherent delivery, maintaining trust across stakeholders, and ensuring outcomes embed beyond the engagement.I do not maintain a standing team. Instead, I assemble specialist capability around each challenge, including governance design, evidence and monitoring systems, stakeholder coordination, technical implementation, and policy translation. The Studio builds capability as it delivers. Your organisation learns the methodology, governance embeds, and you retain ownership of the systems created.
Studio Delivery Model
Phase 1: Diagnostic & Design (Weeks 1–6)
Define context, constraints, and success criteria. Map stakeholders and decision rights. Identify risks. Design governance and delivery architecture. Assemble delivery capability.
Phase 2: Build & Coordinate
Deliver live systems under real-world constraints. Coordinate specialist expertise. Manage trade-offs. Maintain trust and accountability. Adapt based on evidence and feedback.
Phase 3: Embed & Transition (Final 3 months)
Transfer ownership. Embed governance and operational systems. Document methods and frameworks. Ensure continuity beyond funding or leadership change.
Scoping & Fit
Studio engagements begin with a scoping conversation.
I will want to understand what you are trying to achieve, what makes the challenge complex, what has already been attempted, what constraints are fixed, and how success is defined.
If the Studio model is not the right fit, I will say so directly.
Due to the nature of this work, I take on a maximum of 1–2 Studio engagements per year.
Thank you for visiting. I take on a limited number of advisory and studio engagements each year, so conversations are selective and focused. If you’re exploring potential collaboration, please get in touch via email or share a short outline of your challenge below.
